A size chart that maps your height to a letter is a sales tool, not a measurement. It exists because a shop needs to move you toward one of four boxes on a pallet, and because most buyers will not read further. The numbers that actually determine whether you can ride a bike comfortably for forty minutes are published, usually on the same product page, a scroll or two below the marketing copy. They are unglamorous, inconsistently presented, and far more useful than the letter on the seat tube. Learning to read six of them takes an afternoon and outlasts any single purchase.
Reach and stack tell you where the bars sit, and standover tells you almost nothing else
Reach is the horizontal distance from the bottom bracket to the center of the head tube top, and stack is the vertical distance to the same point. Together they describe where the front of the bike is relative to where you sit and pedal, independent of how the tubes are shaped or angled. A frame with more reach and less stack puts you lower and longer; more stack and less reach sits you up. Standover height, the old measurement people still quote, only tells you whether you can straddle the top tube at a stop, which matters for confidence but says nothing about riding position once you are moving.
The trap is that reach and stack are measured to the frame, not to the handlebar. A bike can ship with a 90mm stem, a tall headset spacer stack, and swept-back bars, all of which move the actual grip position several centimeters closer and higher than the frame numbers suggest. Two frames with identical reach can feel two sizes apart in the showroom because of parts that cost forty dollars to change. Check the frame geometry first, then check what is bolted to it, and treat those as separate questions.
Why two Mediums ride differently
Brand A's medium hybrid might have 395mm of reach and 610mm of stack; Brand B's might have 410mm and 590mm. Both will be sold to a person around five foot nine. The first is a bike you sit up on with your hands near your hips, comfortable in traffic, slightly slower into a headwind. The second stretches you forward far enough that a long ride puts weight on your wrists unless the stem is short. Neither is wrong, and neither is what the letter told you. Wheel size compounds this, since a 700c frame and a 27.5-inch frame in the same nominal size will differ in standover and in how the front end feels at low speed.
Seat tube angle is the other quiet variable. A slacker angle moves the saddle rearward over the cranks, which effectively lengthens your reach to the bars even when the published reach is unchanged. This is why a careful reader compares at least three numbers together rather than fixating on one. Write down reach, stack, seat tube angle, standover, and wheelbase for every bike on the shortlist, and the pattern shows up quickly.
What you can fix cheaply after buying, and what you cannot
Saddle height is free and non-negotiable: set it so your knee has a slight bend at the bottom of the stroke, and most complaints about knees and hips disappear. Saddle fore-aft adjustment gives you a couple of centimeters of effective reach either way on the rails. A stem swap is the single highest-value fix, typically twenty-five to sixty dollars, and moving from a 100mm to a 70mm stem transforms an overlong cockpit. Handlebars with more sweep pull the grips back toward you and rotate your wrists into a more neutral angle, which solves the numb-hands problem that a stem change alone often will not. Spacers and a flipped stem adjust height for nothing.
What no part fixes is a frame that is genuinely too large. If standover leaves you no clearance, or the reach is 30mm longer than what suits you, parts spending only masks it. The Consumer Product Safety Commission is responsible for bicycle safety requirements at the federal level, but no regulator standardizes sizing letters between brands, so the burden of verification sits with the buyer. That is manageable. Find the geometry chart of a bike you already ride comfortably, note its reach and stack, and compare every candidate against those two numbers rather than against your height.
Bring a tape measure to the test ride and record the stem length and bar width before you leave. Those two figures, plus the frame's published reach, explain most of what you felt in the parking lot, and they tell you exactly what a hundred dollars of parts could change.
